When Should You Replace Your Business Laptops? A Practical SA Guide

Ask any office manager in South Africa when last they did a proper laptop refresh, and you'll usually get the same answer: "We replace them when they break." It sounds sensible — until you add up the hours lost to a dying laptop that takes eight minutes to open Outlook, or the panic when a five-year-old machine won't boot the morning of a client meeting.

Hardware is one of those quiet costs that creeps up on SMBs. Nobody flags it as a problem until it becomes one. Then suddenly you're spending R25,000 on an urgent replacement, losing a day of billable work, and scrambling to restore files from wherever your staff member last saved them.

Here's how to think about laptop replacement properly — before it becomes an emergency.

The Real Cost of Keeping Old Laptops Too Long

The temptation is obvious: a laptop still "works", so why replace it? The problem is that "works" is a low bar. A four- or five-year-old business laptop typically runs at half the speed of a new one, and that gap widens every year as Windows updates, browser tabs, Teams calls and modern apps demand more resources.

Do the maths on a professional-services team:

  • A staff member costs R400–R800 per hour fully loaded (salary, overhead, opportunity cost)
  • A slow laptop wastes 15–30 minutes a day on boot times, freezing apps, and reboots
  • Over a year, that's 60–120 hours per person — R30,000 to R90,000 in lost productivity

A new business laptop costs R18,000–R30,000. The ROI on replacing hardware before it becomes a bottleneck is almost embarrassing when you write it out.

That's before you factor in the security piece. Older machines often can't run the latest Windows version, miss firmware updates, and don't have the hardware features (like TPM 2.0) that modern endpoint protection relies on.

The Sensible Refresh Cycle for SA Businesses

There's no single right answer, but here's what works for most professional-services and knowledge-worker environments:

Laptops: 3 to 4 years. Three years for heavy users (developers, designers, anyone running big data sets or CAD). Four years for standard office users on Microsoft 365, browsers and light applications.

Desktops: 4 to 5 years. They generally last longer because they run cooler and aren't bounced around in laptop bags.

Servers: 5 years, then reassess. Though honestly, if you're still buying on-premise servers in 2025, it's worth asking whether a move to the cloud makes more sense.

Monitors, keyboards, docks: 6+ years. These rarely need replacing unless they physically break.

The key insight: don't wait for hardware to fail. Plan replacements on a rolling cycle so you're always refreshing roughly a quarter of your fleet each year. That smooths out the cash flow and means you're never facing a nasty catch-up bill.

Warning Signs a Laptop Is Ready for Retirement

Even with a schedule, individual machines age differently depending on the user. Watch for these signals:

  • Battery life under two hours. Batteries degrade, and a laptop that only works while plugged in isn't really a laptop anymore — it's a very expensive desktop.
  • Boot times over three minutes. If your team is making coffee while their laptop starts up, you're burning money daily.
  • Fans running constantly. Overheating usually means the machine is struggling to keep up with normal workloads.
  • Storage nearly full and can't be upgraded. Many modern laptops have soldered SSDs — if you're out of space, you're out of options.
  • Won't run the latest Windows version. Microsoft ended Windows 10 support in October 2025, so any device that can't run Windows 11 is now a security liability.
  • Keyboard, screen or hinge damage. Repairs on out-of-warranty machines rarely make financial sense.

If a laptop hits two or more of these, it's replacement time — regardless of its age on paper.

Budgeting Without the Bill Shock

The businesses that handle hardware well don't treat it as a capital surprise every few years. They build it into their monthly operating rhythm. A few practical approaches:

Track every machine in a simple asset register. Serial number, user, purchase date, warranty end. This alone will save you hours during audits and give you a real forecast of what's coming due.

Set aside a monthly hardware budget. If you have 20 staff on a four-year cycle, you're replacing five laptops a year. At R22,000 each, that's R110,000 annually — about R9,200 a month. Budgeting for it beats being ambushed by it.

Consider Device-as-a-Service (DaaS). Some businesses prefer to lease hardware on a monthly per-user basis, which includes the laptop, warranty, and often support. It converts capex into predictable opex and removes the disposal headache.

Standardise where possible. Buying three or four consistent models across the business makes support faster, spare parts easier, and staff onboarding smoother. A well-run managed IT support partner will usually maintain a shortlist of recommended models and keep spares on hand.

Don't Forget the Handover

Replacing a laptop is more than swapping boxes. A proper refresh includes:

  • Backing up user data (and verifying the backup actually restored)
  • Migrating profiles, browser settings, saved passwords and app configurations
  • Securely wiping the old device before it leaves your building
  • Recycling responsibly or reallocating to a lower-intensity role
  • Updating your asset register and endpoint management tools
